Covestro Transforms Master Data Governance with AI Agents on AWS

Introduction

Covestro, a global polymer manufacturer with 48 production sites and approximately 17,500 employees, reduced the time to create master data records from 12 hours to 6 minutes. The company achieved this by building two AI agents on Amazon Bedrock and integrating them with SAP Master Data Governance (MDG), turning one of its most complex operational processes into a conversational, self-service experience.

In this post, you learn how Covestro, in collaboration with Deloitte, designed and deployed MARIS (Material Artificial Realtime Intelligence Specialist) and PARIS (Partner Artificial Realtime Intelligence Specialist) on AWS. You also discover a reusable blueprint for AI-driven master data governance that you can apply to reduce cycle times, improve data quality, and remove manual bottlenecks in your own SAP landscape.

The Challenge: Expert Systems Built for Experts

Covestro AG, headquartered in Leverkusen, Germany, is a global manufacturer of high-performance polymer materials and components, with approximately €12.9 billion in 2025 sales. The company’s products, including polycarbonates, polyurethanes, coatings, adhesives, and specialty elastomers, serve as critical components across the automotive, construction, electronics, and medical device industries.

At this scale, master data underpins every supply chain transaction, every customer relationship, and every product lifecycle decision. Yet for years, creating or maintaining master data was challenging. Business users who needed to create new materials, extend a plant assignment, or onboard a new customer or vendor had no direct path into SAP MDG. Instead, they sent unstructured emails to dedicated MDG experts, who would interpret requests, clarify attributes, correct errors, check for duplicates manually, and enter data into the system.

A single request could take hours or even days to complete. The process was fragmented and error-prone, relying entirely on human intermediaries. As data volumes grew and Covestro accelerated its SAP S/4HANA transformation through the ACT (Accelerate Covestro’s Transformation) program, scaling this manual approach would only increase inefficiency, data quality risks, and limit adoption of SAP MDG.

The ambition was clear: turn master data governance from a bottleneck into a self-service capability, using AI.

Meet the AI Twins: PARIS & MARIS

Born from Covestro’s commitment to digital excellence, PARIS and MARIS are two AI agents jointly developed by Covestro and Deloitte Consulting, built on AWS and integrated with SAP’s enterprise landscape. MARIS went live in Covestro’s legacy SAP ERP (ECC) environment in early 2026. PARIS is planned to go live exclusively on SAP S/4HANA, with deployment expected in early 2027.

MARIS (Material Artificial Realtime Intelligence Specialist) is the go-to expert for intelligent material and product data management. It handles create, change, and deletion requests for material master data, including packed material creation, plant extensions, and sales organization extensions.

PARIS (Partner Artificial Realtime Intelligence Specialist) specializes in intelligent business partner data management. It supports the creation and maintenance of customers, vendors, and prospects with built-in duplicate detection, address validation, and golden record enrichment (the process of consolidating and verifying data from multiple sources into a single, trusted master record).

Together, they share one mission: remove the complexity of master data governance so that business users can manage data directly, without specialized SAP expertise.

How MARIS Works: From 12 Hours to 6 Minutes

The transformation MARIS delivers is best illustrated by the numbers: a process that previously took an average of 12 hours now takes just 6 minutes. That is a 99% reduction in cycle time for approximately 1,000 material requests per month, or roughly 12,000 per year.

MARIS is embedded in Covestro’s Virtual Assistant (CoVA) and accessible via browser or Microsoft Teams. You start a conversation, and MARIS guides you through a lean, step-by-step material creation or extension process, reducing the required data input to a handful of essential items. Behind the scenes, MARIS validates data against SAP tables in real time, checks for duplicates across multiple systems to prevent redundant records, automatically enriches requests with derived data and relevant attributes, and creates and submits SAP MDG Change Requests directly into the connected approval workflows. Manual email coordination and handoffs are eliminated entirely.

The result is a governed, auditable, end-to-end process that maintains strict data quality standards while making the experience intuitive for business users, with no SAP MDG expertise required.

How PARIS Works: First-Time-Right Business Partner Data

PARIS applies the same conversational AI approach to business partner master data. When a sales representative needs to onboard a new customer or a procurement team wants to create a vendor, PARIS guides you through the entire process with built-in intelligence at every step.

PARIS uses CDQ (Corporate Data Quality) technology for three critical data quality functions:

•      Data Mirror and Duplicate Check: PARIS compares company name and address data against a real-time CDQ data mirror of Covestro’s SAP MDG, identifying potential duplicates before creation and preventing redundant records.

•      Address Lookup: PARIS cross-references submitted data against commercial registers and premium sources such as Dun & Bradstreet and Bureau van Dijk, providing a ranked list of verified matches to support first-time-right accuracy.

•      Golden Record Enrichment: PARIS automatically requests the creation of a golden record, enriching address data with tax identification numbers (such as VAT IDs in Europe) and geocodes from official sources, reducing manual maintenance effort.

The outcome is a cleaner, more reliable business partner data foundation, essential for customer experience, compliance, and financial accuracy. Because PARIS has not yet been deployed in production, quantitative performance metrics will be available after its planned go-live in early 2027.

The AWS Architecture Powering PARIS & MARIS

The technical backbone of both AI agents is built on AWS, integrated with SAP’s enterprise landscape via SAP Business Technology Platform (SAP BTP) and SAP Integration Suite.

The solution follows a layered, event-driven architecture spanning Covestro’s AWS cloud environment and the SAP landscape.

User Experience Layer – Users interact through a chatbot application built on AWS Amplify or via Microsoft Teams. Requests flow through Amazon API Gateway to AWS Lambda, which hosts the AI agent runtime. Authentication and authorization are managed by AWS Identity and Access Management (AWS IAM) and Amazon Cognito, with encryption handled by AWS Key Management Service (AWS KMS).

AI Agent Layer – At the core sits Amazon Bedrock, a fully managed service that offers a choice of high-performing foundation models (FMs) from leading AI companies via a single API, along with a broad set of capabilities you need to build generative AI applications with security, privacy, and responsible AI. The solution uses Amazon Bedrock AgentCore to host a coordinated set of agents built with the Strands Agents SDK, an open-source framework for building AI agents that can reason, take actions, and interact with users and systems. A Supervisor Agent classifies user intent and routes requests to the appropriate specialized task agent.

Each task agent handles a domain-specific workflow end to end: collecting required inputs from the user, validating data against enterprise systems, building the appropriate payload, and executing the transaction. The agents operate autonomously through multi-step, stateful conversations, asking follow-up questions and handling confirmations without human intervention in the orchestration logic. Each agent runs on Anthropic Claude foundation models (FMs) through Amazon Bedrock and is configured with its own instructions, tools, and session memory.

Data Mesh Layer – SAP master data is replicated via AWS Glue into Amazon S3 as Data Mesh tables. Amazon Athena queries these tables in real time to validate material numbers, plant codes, material types, and sales organizations. This allows the agents to verify inputs before calling SAP APIs.

SAP Integration Layer – Validated payloads are sent to SAP S/4HANA and SAP MDG through SAP BTP Integration Suite (OAuth2-secured). For PARIS, the architecture also integrates with SAP C4C (Cloud for Customer) and CDQ services to provide data quality capabilities such as duplicate checking, address validation, and golden record management.

End-to-end transaction flow: When a user submits a material creation request, the chatbot sends the message through Amazon API Gateway to AWS Lambda, which invokes the Supervisor Agent in Amazon Bedrock AgentCore. The Supervisor Agent classifies the intent and delegates to the appropriate task agent. The task agent collects and validates required inputs by querying Amazon Athena against the replicated SAP data in Amazon S3. Once validation passes, the agent builds the payload and sends it to SAP MDG through the SAP BTP Integration Suite. The MDG Change Request is created and routed into the standard approval workflow.

ObservabilityAmazon DynamoDB captures interaction metrics, workflow completion logs, and error patterns. Amazon Bedrock AgentCore Memory provides persistent conversation memory across sessions. Infrastructure is fully managed as code via AWS CloudFormation.

Measurable Impact: The Business Value

The results of deploying MARIS speak for themselves:

Beyond the numbers, MARIS has delivered a set of qualitative outcomes that are equally significant. Business users can now create material requests independently without SAP expertise, moving from a centralized, expert-dependent model to true self-service governance. MDG experts, freed from manual corrections and copy-paste activities, focus on value-added governance tasks. The solution provides full traceability from user interaction to Change Request approval, reducing audit findings and improving compliance. With more accurate and timely material availability, Covestro sees faster time-to-market and fewer sales order disruptions. Level 1 support workload has decreased, improving Service Level Agreement adherence across IT operations. The architecture also serves as a scalable blueprint for AI-driven MDG processes across the full material lifecycle and business partner domains.

The Role of Deloitte: AI Integration from Day One

Building AI agents that integrate deeply with SAP enterprise systems requires both technical expertise and industry knowledge. Covestro’s journey to transform SAP processes with AI was shaped through a close partnership with Deloitte Consulting GmbH, the systems integrator entrusted with Covestro’s SAP S/4HANA transformation program, ACT (Accelerate Covestro’s Transformation). Deloitte brought deep industry, technology, and AI experience to the engagement, running focused AI ideation workshops across multiple Covestro workstreams to identify high-value use cases. MARIS and PARIS emerged as one of the most compelling opportunities from this process.

Deloitte’s specialized AI and SAP workforce helped design and build a robust, globally scalable master data maintenance process that accounts for SAP and non-SAP components in a coherent end-to-end architecture. MARIS went live in Covestro’s legacy SAP ERP (ECC) environment in early 2026. With the SAP S/4HANA go live planned for January 2027, MARIS will transition to SAP S/4HANA, while PARIS is planned to operate exclusively on SAP S/4HANA from the start.

As Covestro completes its ACT S/4HANA transformation, the same AI-driven governance pattern will extend to additional master data domains, additional SAP MDG processes, and new user groups across the global organization. Clarification requests that once filled inboxes have been reduced by 99%. And the foundation is in place to extend this AI-first approach across the enterprise.
